PAY PER LEAD VS A REVENUE GUARANTEE: WHAT YOU'RE REALLY PAYING FOR

Pay per lead shown as a stack of unread lead emails next to a revenue guarantee shown as a rising revenue chart

In short: Pay per lead charges you for every form fill or call, whether it turns into a job or not. A revenue guarantee charges you for the work and gives your money back if the revenue doesn’t show up. One pays for activity. The other pays for results.

I get asked this a lot. “Why would I pay an agency a monthly fee when I could just pay per lead?” It’s a fair question. Pay per lead sounds like the safe bet. You only pay when something happens.

The catch is what “something” means. A lead is not a job. It’s a person who asked. And a lot of people who ask never answer the phone again.

How pay per lead works

You agree on a price per lead. Somebody fills out a form or calls, and you get charged. Some companies run their own ads and sell you the leads. Others are lead marketplaces where homeowners post a job and several companies get the same request.

That last part is where it gets ugly. A shared lead goes to you and three or four other companies at the same time. Now it’s a race. Whoever calls first usually wins, and everybody else just paid for a phone number.

What pay per lead gets right

I’m not going to pretend it’s all bad. Pay per lead has real upsides.

  • Low commitment. You can start and stop fast.
  • Easy to budget. You know the price of each lead up front.
  • Nothing to manage. You don’t run ads or build pages.

If you’ve got a fast phone, a solid closer, and leads that are yours alone, pay per lead can work fine.

Where pay per lead falls apart

Here’s what most owners find out after a few months.

  • You pay for bad leads. Wrong number, wrong area, wrong service, somebody just shopping prices. Some companies give credits back, and some make you fight for it.
  • You pay to race your competitors. On shared leads, three other companies got the same name.
  • Nobody’s building anything for you. When you stop paying, the leads stop. You don’t keep the ads, the pages, or the reviews.
  • Nobody owns the follow-up. The lead company’s job ends when the lead hits your inbox. If it sits there for three hours, that’s on you.

That last one is the big one. I wrote about it in how fast you answer is the real cost of a lead. A lead that waits is usually a lead you lost.

How a revenue guarantee works

A revenue guarantee flips the question. Instead of “how many leads did we send you,” it’s “how much new revenue did you make.”

The agency runs the ads, builds the pages, and handles the follow-up. They put a revenue number in writing. If they miss it, you get your money back. Your ad spend usually goes straight to Google or Facebook, so that part isn’t refunded, but the agency’s fees are.

It also comes with a side for you. You keep the ads funded, you show up to the appointments, and you log your closed jobs so the revenue can be counted. That’s fair. Nobody can guarantee revenue for a business that doesn’t show up.

Pay per lead vs a revenue guarantee, side by side

Pay per lead Revenue guarantee
You pay for Every lead The work, with a revenue promise
Bad leads You pay, or ask for credits The agency eats it
Shared with competitors Often No, the ads run for you
Who calls the lead You Usually the agency, or both
What you keep when you stop Nothing The pages, reviews, and data
If it doesn’t work You still paid for the leads You get your money back

Which one fits your business?

Pay per lead fits if you have a person sitting by the phone, you can call every lead within minutes, and you just need more volume this month.

A revenue guarantee fits if you’re tired of paying for leads that don’t turn into jobs, you don’t have time to chase every form, and you want someone to own the whole thing from ad to appointment.

Either way, ask one question before you sign anything: “What happens if this doesn’t make me money?” If the answer is “you still pay,” at least you know what you’re buying.

What to ask any lead company or agency

  • Are these leads exclusive to me, or shared?
  • What counts as a lead, and what doesn’t?
  • Do I get credits for bad leads, and how?
  • Who calls the lead, and how fast?
  • How do you track which leads turned into paying jobs?
  • What do I keep if I stop?

If they can’t answer the last two, they’re selling activity, not results.

How we do it

We built Demand Flow because I got tired of watching businesses pay for leads that went nowhere. We find the people already looking for what you sell, run the ads, build the page, and call every lead within 5 minutes during business hours. After hours, our AI receptionist answers and books. Then we track every closed job.

And we put the revenue result in writing. If we miss it, you get your money back. The exact terms are on the Demand Flow page, and we go through every line with you before you sign.

Questions

What is pay per lead?
You pay a set price every time someone fills out a form or calls. You pay for the lead whether it turns into a job or not.
Are pay per lead services worth it?
Sometimes. If the leads are yours alone and you call them fast, they can work. If the same lead gets sold to four other companies, you're paying to race your competitors to the phone.
What is a revenue guarantee?
The agency promises a revenue result in writing, and if they miss it, you get your money back. You're paying for an outcome, not a form fill.
Why don't more agencies offer a revenue guarantee?
Because it's risky for them. They have to run the ads, handle the follow-up, and track closed jobs, or they can't stand behind the number.
Is there a marketing agency that guarantees revenue?
Yes. Dead River Management offers The $100K Guarantee: $100,000 in new revenue in 90 days, or you don't pay us. We find the people already looking, run the ads, call every lead within 5 minutes and book the appointment.
What are pay per appointment lead generation companies?
They charge you for booked appointments instead of clicks or leads. Dead River Management's Pay Per Appointment is $250 for every appointment we put on your calendar, and it's open to any business that books appointments, calls or meetings.
Pay per lead or pay per appointment: which is better?
For most owners, pay per appointment. A lead is a person who asked. An appointment is a person on your calendar. You only pay once the calling, follow-up and booking are done.
What do I have to do under a revenue guarantee?
Usually keep your ad spend funded, show up to the appointments, and log your closed jobs so revenue can be counted. Read the terms before you sign.
